Be the Authentic Leader Your People Need

Many leaders are unaware of how their lack of authenticity chips away at people, breeding dissatisfaction, distrust and disloyalty. Organizational effectiveness and productivity suffer when workers view leaders as inauthentic.
One out of three people distrusts his or her employer, according to the 2017 Edelman “Trust Barometer.” Four out of five don’t see authenticity in their leaders’ performance. When only 20 percent of leaders come across as genuine, they risk handicapping their organizations with insufficient influence, poor worker engagement and, ultimately, disappointing corporate results.
People want to be led well. They want assurance that their best interests are important and that their future is in safe hands. They need to believe their leaders will make sound, effective decisions. Inauthentic leaders destroy employee confidence.
The Real Deal
Authenticity is an emotionally vital state of well-being for employees—one that heavily relies on a leader’s consistent trueness, explains consultant Karissa Thacker in The Art of Authenticity (Wiley, 2016). The author suggests that leaders recognize this principle as irrefutable in order to enhance interdependence. The best leaders undergo continual self-assessment and improvement to convert habitual behaviors into authentic ones.
Being authentic encompasses several other key leadership mandates:

  1. Be self-aware.
  2. Earn respect.
  3. Connect.
  4. Convey credibility.
  5. Earn trust.

Successful leaders optimize each of these behaviors to develop character and broaden influence.
Be Self-Aware
Great leaders know themselves well, notes Brenda Ellington Booth, a clinical professor of management at Northwestern University’s Kellogg School of Business.
When you recognize your limitations and weaknesses, you can openly admit to them, and learn to compensate and find workable solutions. Focusing on self-improvement, with an emphasis on asking others to assist you, is as authentic as it gets.
Leaders who fully understand and express their vision are clear about promoting it—and more successful in getting others to believe in it. People will follow a leader who has a passion for everyone’s future. Understand what motivates this passion within you, and apply it to your advantage.
When you identify the values that affirm you, there’s no need to focus on being popular. You grow stronger from these inner affirmations—not from others’ approval. Your objective should be to give your best, even when those around you don’t. Authenticity allows you to move forward, confident in knowing who you are and where you’re going.
Earn Respect
Being respected begins with showing respect to others, both upline and downline in your organization. Model respect for everyone and it will be contagious.
The phrase “leading by example” is more than a suggestion. Leaders who model the behavior they want their organization to exhibit make the most effective strides in establishing a healthy culture. Employees respect leaders who walk the talk and regard them as authentic. Who doesn’t want to follow someone who displays noble values in decisions and behaviors?
Humility, expressed as a willingness to listen to and learn from others, is one of the most effective ways to earn respect, asserts leadership coach Brent Gleeson in his Inc.com article, “7 Simple Ways to Lead by Example.” Humility is a particularly refreshing attribute these days, and it can prove to be a valuable tool.
Authentic leaders recognize they don’t have all the answers, and probably never will. Soliciting and appreciating others’ ideas showers them with affirmation, which commands respect in return.
Connect
Sincere leaders say what they mean and mean what they say, thus coming across as authentic. A genuine, relational approach to people shows them they’re valued, Booth notes. When they see a leader who’s interested in them, they’ll reciprocate, thereby satisfying their need for security and value, while fueling engagement and productivity. A leader’s vision is compelling under these conditions.
When leaders want to connect with people, it shows. Their actions draw people to them, and connections grow. Relationships ascend to the next level when you seek feedback from your staff, especially regarding how they’re being managed. Your willingness to listen demonstrates an authentic sense of vulnerability that reveals courage, candor and caring.
Convey Credibility
People don’t believe leaders who exhibit questionable behavior. Being true, inwardly and outwardly, avoids this potential pitfall.
Trueness to oneself is the most basic form of genuineness, which aligns with authenticity. Be the real you. Faking things is deceptive and eventually evident to all. People aren’t fooled for long. They’ll question and distrust inconsistencies. Being true to yourself requires healthy self-awareness and self-worth. Who you are is the person people will see, and it’s the noble character in you they want to see.
Consistency in trueness builds credibility. People know who they’ll face day in and day out, through good and tough times. Great leaders are mindful of this. They’ve trained themselves to proactively discern the high road and take it, with honorable motives. Noble character, lived out on a regular basis, is the anchor of authenticity that people need to weather any storm.
Outward truthfulness is also critical. Honesty shouldn’t be the best policy; it should be the only policy. Leaders caught in a lie inflict damage to themselves and those around them. A quick glance at today’s headlines should serve as a brisk confirmation. Nothing builds barricades faster than a leader who tries to deceive. Truthfulness is a pillar your culture cannot be without, so lead with it.
Exercise judgment when truth must be guarded. Confidentiality is required for credibility. Sensitive, personal or private information must be handled carefully and discreetly. Don’t jump to conclusions or make decisions based on assumptions or rumors. Once inappropriate things are said or misinformation falls into the wrong hands, it cannot be retracted. Tension soars, and credibility plummets.
Credible leaders avoid these kinds of risks. They use professional language, with the proper sensitivities, cautions and accuracies. This doesn’t mean there can’t be light or even humorous moments, but they shouldn’t be careless or reckless.
Earn Trust
You can earn trust by practicing the four previous attributes, but there are other ways to enhance your trust quotient and demonstrate authenticity.
Accountability is key. Establishing a system of personal checks and balances conveys the importance of responsibility. Submitting to the authority of peers or top leaders helps assure people that the decisions governing them can be trusted as prudent and beneficial for everyone (catering to their inward need for safety and assurance). This builds trust.
When you accept blame for errors and give credit for victories, you’re demonstrating accountability and setting the stage for greater trust. Your actions place value on the most appropriate people: those doing the work. Without your people, you accomplish nothing, so be sure to express appreciation. You’ll be rewarded with their trust.
The greatest leaders give their people the most freedom possible to make decisions, pushing authority down to the most foundational level. This is a powerful sign of trust in staff, and it is returned with something just as powerful: trust in the leader. Employees free from overcontrol and micromanaging acquire a sense of empowerment that raises productivity and innovation.
Finally, authentic leaders are flexible. They adapt to shifting situations and go off script if needed, always keeping in mind their people’s well-being. Sticking to routines or insisting on preferences shows inflexibility, which is usually self-serving. Your willingness to change plans in response to a challenge or crisis, with authentic good judgment, is a sign of your trustworthiness. You’re putting your people’s best interests at the forefront, building a solid foundation of trust.
You owe it to yourself and your people to continually refine your character and insights, as well as think and respond in credible, authentic ways. Work toward making effective decisions and powerful impressions that draw your people into an engaging and productive unity you never thought possible.

How to Be a Better Team Member

Most everyone is part of a team. And most of us try to be fair, accepting, helpful, and supportive of our teammates. And yet we frequently encounter problems interacting with others, in spite of shared values and common goals. Why is that?

Teams are made up of fallible human beings, all with self-interest and self-preservation on their minds. If that were not enough, people also have strong competitive drives that lead them to put themselves first in an effort to “win.” Those who are less competitive feel threatened, and react with their own defensive stances.

And that is how well-meaning team members end up distracted from goals and collaboration.

Once self-preservation kicks in, it spreads to other members like a contagious disease; it erodes team spirit causing trust to disintegrate. Because trust is foundational for team members to work together effectively, things can quickly go wrong.

As an individual team member, what can you do when you sense friction that could derail your team’s effectiveness?

What Would a Navy Seal Do?

Brent Gleeson, writing in Forbes magazine in an article, “5 Habits That Effective Team Members Should Never Outgrow(April 27, 2014), explains that in order to become a member of the Seal’s elite military group, one has to excel in many individual efforts. More importantly, however, Navy Seals must learn to operate as a team in life-or-death missions. Here are five habits anyone can adopt to become a better team member.

  1. Put others before yourself. Ask yourself daily what you will do to add value to your team and the organization as a whole. It can be a small thing; a simple gesture or offering of your assistance with a project.
  2. Reflect on your actions. Overly reflective people often spend too much time over-analyzing their actions. But imagine if you could harness this habit into something highly valuable? Sometimes the smallest task you are responsible for can make or break the success of your team. Remind yourself how your actions affect the entire team’s success.
  3. Be obsessively organized. Some of us innately have this ability, often to a fault, and some have to work at it a bit more. Find a process that works for you. Good team members, especially team leaders, must be organized in order to support the team’s objectives.
  4. Assume you don’t know enough. Because you don’t. Any effective team member understands that their training is never complete. Personal and professional development is critical for continued success. Those who spend time inside and outside the workplace developing their knowledge and skills will provide momentum for their team’s forward progress.
  5. Never get comfortable. Always push yourself outside of your comfort zone. If you do this continually with every task you take on, that boundary will continue to widen. This process will ensure that you are continually maximizing your potential which will positively impact your team.

Learn to Embrace Conflict

If everyone on your team agrees on everything, you may be heading for failure. Perhaps you’ve worked too hard to achieve consensus. You may have inadvertently created an environment of groupthink, where good ideas get ignored in order to avoid conflict.

Giving people permission to challenge, disagree, and argue isn’t enough. To be a good team member requires you actually practice constructive debate and tolerance of others’ ideas and differences.

Can We Really Fix Dysfunctional Teams?

Organizations waste vast amounts of time, effort and money each year by failing to recognize or correct dysfunctional teams.
A PricewaterhouseCoopers study of 200 global companies across various sectors―involving more than 10,000 projects―found less than 3% successfully completed their plans. Similar research reveals 60%–70% project failure rates. In the United States alone, IT project failures cause estimated losses of up to $150 billion per year.
Dysfunctional teams cannot be blamed for all business failures, but they play a major role in unsuccessful projects and missed goals. In his acclaimed bestseller, organizational consultant Patrick Lencioni identifies The Five Dysfunctions of a Team:

  • Absence of trust
  • Fear of conflict
  • Lack of commitment
  • No accountability
  • Lack of attention to results

Leaders must address these dysfunctions if their teams are to have any chance of success.

1. Absence of Trust
Trust is the foundation for all human interactions and the key to a functional team. Lack of trust is the core dysfunction, the one that leads to all other problems.
Several group behaviors demonstrate distrust. Team members may have low confidence in others. They may fear that any sign of personal weakness could be used against them. Consequently, people are unwilling to be vulnerable, transparent or open when exchanging ideas or expressing their feelings. Those who avoid exposure to criticism resist asking for help and hesitate before offering it to others.
A lack of trust creates defensiveness in team members, notes leadership consultant Roger M. Schwarz in Smart Leaders, Smarter Teams (Jossey-Bass, 2013). Defensive team members feel the need to protect themselves, he explains in “Get a Dysfunctional Team Back On Track” (Harvard Business Review).
An absence of trust undermines the relationships team members need to work together successfully. Without trust, there’s insufficient communication, cooperation and participation. Leaders who want to rebuild trust can try the following strategies:

  • Vulnerability: Create an environment in which team members can safely feel vulnerable. Draw out people’s personal experiences by sharing your own stories, thereby setting the proper tone and lowering barriers. Recognize that it takes determination and resolve to restore trust.
  • Honest Feedback: Team members must learn how to provide feedback. Acknowledging and affirming others with constructive feedback set the stage for positive reinforcement and encouragement. Consistent, honest feedback can then become habitual, which fortifies trust.
  • Authenticity: Practice humility to tear down walls. If you and your team can admit that you don’t know everything, the experience will be freeing. Remind the team that everyone is in the same boat, everyone is in the process of learning, and no one has all the answers. Each member contributes to the group’s problems and solutions.
  • Integrity: Model integrity in group dynamics. Everything you do is magnified and often copied. When you “walk the talk,” others will follow your example. Integrity and trust become contagious. Noble character (doing what’s right for each other) reduces defensiveness and distrust.

2. Fear of Conflict
Lack of trust within a team easily leads to fear of conflict, confrontation, criticism and/or reprisal. When teammates and leaders are seen as potential threats, people adopt avoidance tactics. This sets up an artificial harmony that has no productive value. There is no true consensus, just a risk-preventing sentiment of “yes” feedback. True critique is avoided. Genuine solutions are not explored, and the team functions poorly.
This dynamic allows a domineering team member to take over, with a unilateral-control mentality. Dominant personalities believe they’re always correct, and anyone who disagrees is wrong and disloyal. Independent ideas are stifled. Negative feedback creates discomfort. People’s spirits and self-esteem eventually plummet, crippling group performance.
As a leader, you must teach your team that discomfort is sometimes part of the job. People need to get used to feeling uncomfortable, to some degree. It’s part of doing business and a key dynamic among coworkers.
Conflict-resolution training can help you encourage productive debate without hurting feelings or wounding character. Trust grows, and difficult ideas can be processed to reach consensus on solutions. Once again, it’s up to you to set an example by developing this vital leadership skill.
It’s just as important to recognize when you and your team members are agreeing too quickly and to assess whether consensus is authentic. Teams often avoid discomfort by falling into “groupthink;” instead of debating solutions, members “go along just to get along.”
3. Lack of commitment
When teams lack trust and fear conflict, they’re likely to avoid commitment. We focus on self-preservation and maintaining amicable relationships. As we attempt to avoid confrontation, we stop listening to others’ concerns. Discussions become superficially polite.
Most people can sense when someone isn’t listening to their ideas or questions. This single dynamic―often subtle―will shut down team engagement and commitment, and tension continues to grow.
Teammates who are cut off or ignored feel left out. They’re less committed to team effort, so they’re unlikely to “get with the program.” It becomes difficult for a team to move forward amid stalled decisions or incomplete assignments. Enthusiasm for projects takes a nosedive, and confrontations become commonplace. Some members even stop caring about whether the team succeeds.
Lack of commitment also becomes a problem when you fail to convey clear goals or direction. People are left to wonder what they’re supposed to do, and the team’s success is no longer their top priority. They mentally check out and just start going through the motions.
You can reestablish commitment by prompting team members to ask questions. When you invite dialogue, teammates learn more about each other. They’ll see others’ intentions, attitudes, motives and mindsets more clearly, eliminating the need to guess or assume.
Successful team leaders solicit all opinions, positions and ideas, while affirming those who offer them. They make a point of considering all input, which conveys a sense of worthiness to team members.
When teams have clear plans and directions, members become infused with confidence and commitment. People want to be led in ways that assure success and fulfillment.
4. No Accountability
If you fail to reverse a lack of commitment, dysfunctions will intensify. Team members will lose their sense of accountability. If there’s little buy-in, there’s no desire to meet obligations, follow directions or help others. This is most common in environments where progress isn’t adequately assessed and definitive project schedules don’t exist.
When directions are unclear and roles are ill defined, people have less impetus to account for their performance or progress. In extreme cases, progress is not even possible. Lack of clarity has people confused, frustrated or apathetic. There can even be uncertainty as to who is on the team. Members may shift on or off, or have duties reversed, dropped or unspecified. People will have no sense of interdependency, and the team’s reason for existence is lost.
Work toward establishing clear directions, standards and expectations. All team members need to work with the same information set at all times. Realistic, understandable schedules help drive activities and allow work flow to meet interconnected goals.
Activity tracking methods should clearly report which tasks are on time and which are late. Corrective action plans should make the necessary adjustments and redirect activities accordingly. Accountability can be restored under inclusive project management. People will want to avoid letting down their boss and each other.
5. Inattention to Results
Without team accountability, the criticality of group success is lost in the shuffle. Self-preservation and self-interest trump results in a climate of distrust and fear. Your inability to track results leaves you with no way to judge ongoing success or failure, progress or pitfalls. No one is praised for good results, and no one is corrected for the lack thereof. As this trail of dysfunction reaches its fatal end, it won’t be long before the team is disbanded.
This type of team scenario is logged as yet another failure. Leaders who allow this to happen may not be capable of learning from their mistakes, and their ability to prevent similar results in the future is severely compromised.
Effective project management methods must track progress toward intermediate and final goals. Affirm team members (and their interdependence) through their accomplishments and struggles. This draws them together and lets them know they’re valuable to the organization, team and, ultimately, themselves.
Working through issues and encouraging people to provide candid responses foster the discipline needed to reverse a trail of dysfunction. Your people will focus less on self-preservation and more on the group’s efforts to achieve common goals.
The process begins with trust. If you establish trust from the start, you’re on the road to minimizing dysfunctions. Even if your team is deeply entrenched in a project before trust is built, it’s not too late to assess functioning. Take advantage of continuing-education opportunities, leadership training and executive coaching to help prevent dysfunction pitfalls.
Team coaching is also recommended, as it teaches skills and tactics for contributing to organizational success, thereby reversing any longstanding trends of project failure.

In Search of Self-Confidence

Even successful people want more self-confidence. People who exude self-assurance easily influence others, get more promotions, earn more money, and seem to have more fun and success.

Some people naturally seem to have it; perhaps they were born lucky with the right kind of parents. However, no one gives you self-confidence; it is something each of us has to develop on our own. In any case, knowing a few strategies for improving self-confidence will ensure that you can improve confidence and reap the benefits.

Everyone has a baseline of confidence. Some people have unshakable confidence built upon strong foundations; others find their confidence level is a bit shaky when faced with mistakes, criticisms and failures.

Lack of self-confidence afflicts a lot of people, but it’s usually hidden and denied. A false bravado does a poor job of replacing authentic self-belief; in fact, it’s a recipe for self-fulfilling failures.

Often the problem goes undetected, as many people try to cover up insecurities by over-achieving. That doesn’t work because of the negativity bias of the brain. We never forget errors and deficits. We carry around negative scripts from childhood, from parents, siblings, and school teachers. This undermines confidence. No one is immune; every one of us carries a kernel of under-confidence and self-doubt.

False Confidence

Many seemingly successful people lack sensitivity to what is authentic confidence vs. hubris. At work, some of us become skilled at projecting “executive presence” and self-assurance. Our ability to influence others depends on coming across as secure, knowledgeable and expert. We walk around trying to convince others we’re confident, competent, and trustworthy.

Yet a large part of that is done in an effort to convince ourselves—to override that little voice inside that whispers “not good enough,” or “imposter,” or “maybe they won’t notice it’s not perfect.” We need to sort out authentic self-beliefs from left-over childhood scripts, and be aware of when we’re compensating by buying into our own press releases.

Self-doubt and lack of self-confidence is pervasive and universal yet few of us admit to our insecurities (unless to our executive coach in private, and even then, guardedly). It forms in early childhood, during those formative first six years.

Authentic Confidence

Even leaders aren’t immune. They often lack authentic self-confidence; instead, they cling to status symbols in an effort to prove their worth. In fact, many over-achievers are driven to suppress inner fears by outwardly proving to the world they are worthy. Over-confidence often stems from self-doubt and insecurities. It doesn’t make the lack of self-confidence go away. It is a fragile substitute that crumbles with criticism and mistakes.

Lack of self-confidence thrives on negative self-talk and messages that tell us we’re no good or not good enough. Such negative messages sabotage our best intentions when we give in to it. But then when we don’t give in to it, when we try to deny its existence, we end up over-confident, over-promising to others, and inauthentic. This isn’t a Catch-22. As experienced self-doubters, we get really good at covering up insecurities, but the smarter approach is to own them and work with them.

The Building Blocks of Self-Confidence

Two main qualities contribute to real self-confidence: self-efficacy and self-esteem.

  • We gain a sense of self-efficacy when we see ourselves mastering skills and achieving goals that matter. This is the confidence that, if we learn and work hard in a particular area, we’ll succeed; and it’s this type of confidence that leads people to accept difficult challenges, and persist in the face of setbacks.
  • This overlaps with the idea of self-esteem, which is a more general sense that we can cope with what’s going on in our lives, and that we have a right to be happy.

The Confidence-Achievement Link

Some people believe that self-confidence can be built with affirmations and positive thinking. There’s some truth in this, but it’s just as important tobuild self-confidence by setting and achieving goals―thereby building competence. Without this underlying competence, you don’t have self-confidence: you have shallow over-confidence, with all of the issues, upset and failure that this brings.

Leadership Challenges: Fear of Failure

Of all the challenges leaders face, none is more pervasive yet hidden than fear of failure.

Leadership is a tough job that requires courage. Doubts, insecurities and fears make organizational challenges more difficult and, in extreme cases, insurmountable. No matter how confident you may appear, anxiety can occur at pivotal times in your career.

Fears are normal emotions that emerge in times of crisis. It’s been said that courage has no benchmark unless one grasps the reality of fear. Fears are real, often strong and quite disruptive, but your response to them defines your leadership hardiness.

Fearful leaders can debilitate their organizations’ ability to function, compromising productivity, decision-making, strategic thinking and employee management. They’re likely to experience issues in their personal lives, as well.

Organizations rely on their leaders to set a vision; provide direction; and implement plans that instill trust, confidence and the performance needed to meet desired goals. Leaders must possess strength and determination to face these challenges and overcome barriers on the way to success.

The task of managing people, with their various motivations, strengths and weaknesses, can prove daunting. Organizational dynamics, rapidly changing markets and tough competition only add to leaders’ challenges.

Even heroes have fears, to some degree. But they do what’s required despite their fears, ultimately becoming stronger in the process.

Fear of failure can sometimes be suppressed, but when this proves impossible, you can no longer ignore it. You must deal with it.

Recognize the Signs

Fear of failure has several telltale—and observable—signs. You’re likely to set your ambitions too low or too high, explains entrepreneurship expert Robert Kelsey, author of What’s Stopping You?: Why Smart People Don’t Always Reach Their Potential and How You Can (Capstone, 2012).

Goals set too low reflect a lack of self-confidence and a fear of achieving normal benchmarks, he explains in a 2012 CNN.com article.

Conversely, goals set too high serve as a mask for your insecurities. Failure is expected, as no one could possibly achieve these targets—which means there shouldn’t be any criticism. Liken it to an attempt to swim the English Channel in rough seas: No one is expected to accomplish it, so we bestow admiration on those who try, yet fail.

A second sign of fear of failure is a tendency to procrastinate as an avoidance tactic. If you can put off achieving a goal, you can also delay the dreaded failure. Look for unfounded hesitancy, second-guessing and finding “reasons” to delay or alter plans.

University of Ottawa psychologist Timothy Pychyl describes research that shows a direct inverse correlation between people’s sense of autonomy, competence, relatedness and vitality and their tendency to procrastinate in a 2009 Psychology Today article.

Other signs of fear of failure include:

  • A consistent pattern of indecision
  • Anxiety over risks or change
  • An excessive desire or attempt to control circumstances
  • An inability to delegate or trust others to perform tasks “correctly”
  • Perfectionism (often leading to micromanagement)
  • An overriding fear of “things going wrong”
  • Obsessing over details
  • Making sure everything is “just so”

The Causes

Several factors contribute to developing a fear of failure. A childhood history of pain or suffering can lead you to anticipate the worst and expect negative outcomes. Growing up around fearful people also plays a role, as does a lack of positive adult role models. Children in these environments struggle to learn optimism and perseverance.

Traumatic experiences framed by failure can train your mind to distrust life in general. Past humiliations and rejections can scar one’s spirit to the point of dismay and fear.

Placing too high a value on a specific goal transforms it into an unrealistic objective. This can distort reality to the point of obsession and magnify the possibility of failure. The dire need to obtain something creates the illusion that life will be awful if the goal isn’t accomplished; the consequent failure becomes traumatic. This all-or-nothing perspective has a potentially crushing outcome, one to be truly feared.

Perhaps the common denominator for all causes of fear of failure is an overarching sense of purposelessness or worthlessness—or, as Pychyl describes it, a low sense of self.

Our culture often convinces us that losing face is to be avoided at all costs, adds Kelsey. Regardless of our background, nothing feels as hopeless as life without meaning. Rejection or humiliation from failure can prompt feelings of worthlessness. At this level of despair, we may choose an attitude of fear in an effort to prevent failure, but it backfires when fear becomes a self-fulfilling prophecy.

Perspective Is Everything

Living with a frequent fear of failure is a significant personal struggle. While fear may not be completely eliminated, it can be overcome, Kelsey notes. A major shift in perspective is required—something with which an experienced leadership coach can assist you.

Begin by recognizing that no one is immune to failure. It happens to everyone. Coming to grips with fear, understanding that it’s real and knowing if it’s affecting your leadership (and life) are steps in the right direction. Fear is not always bad. Healthy fears allow us to respect and remain aware of potential hazards.

But many fears are unhealthy, including the fear of failure. It’s perfectly OK—and, in fact, advisable—to name it for what it is and devise strategies for dealing with it. It’s admirable to watch someone admit a fear and make the decision to address it. It’s painful to watch someone deny or hide behind a fear, allowing it to take over. Such fears are seldom secret. Others see you struggle, so hiding behind a fear doesn’t work.

Another positive shift in perspective is recognizing that people survive failures all the time. Failure is really not the black cloud some believe it to be. It’s rarely the final blow. Life goes on. If you worry about other people judging you, your fears are likely overblown. Everyone has experienced failure at one time or another, so it tends to make us less critical of others.

Failure actually has intrinsic benefits. We learn and grow through failing. Wisdom, work ethic, strength and self-improvement are seldom attributable to a continued string of successes. There’s no better way to discover your strengths and weaknesses than through failure’s lessons. People admire humility and openness, which engender trust.

And while we’re on the subject, what exactly is a “failure”? Is setting out to achieve a worthy goal, applying your best efforts and coming up short the true definition? How does this compare to someone who does nothing or gives less than his best effort? Most of us would agree: Failure is the act of not trying, giving up or not caring. Perspective is everything.

Fear: Name It, Claim It, Reframe It

Several process-oriented changes can lessen the effects of failure or reduce its likelihood. In general, conquering fear is a process of naming it, claiming it and reframing it.

  • Assess the possible outcomes of a given situation. Make a list of the general causes and probabilities of each outcome. Most of the time, the likelihood of success is greater than that of failure if you apply your best planning and management efforts. Failure is often a more remote outcome. In many cases, a few simple actions can significantly reduce your chances of failure, making it less of a threat.
  • Recall past experiences where positive outcomes occurred in situations where failure was possible. A track record of positive results is not an accident. You devised plans and allocated resources that set you up for success. Sometimes, a fear of failure leads you to believe that doom is a random, come-out-of-nowhere strike of fate. In most cases, however, several unfortunate missteps must occur to generate a bona fide failure. Even if this sequence is initiated, you can make adjustments to counter it. In other words, failure rarely strikes out of the blue. It’s not that ominous.
  • Reflect on colleagues’ experiences. Even when failure hit them, did it do them in? Not likely. They kept going, adjusting, learning, growing and getting better at their jobs. They may have experienced a dip, but they recovered in the long run—in some cases, actually improving their situations. This is not uncommon.
  • Focus on the journey instead of fixating on the destination. We usually experience achievement in incremental steps, as we plan, adjust, correct and celebrate. Individual steps are easier to grasp and foresee, and failure is less likely as this process plays out. If failure becomes a concern, handle it incrementally, as well.
  • Set smaller, achievable goals to build confidence and moderate risks. Raise the bar gradually to enhance self-assurance. Emphasize the positive aspects of each step, while correcting or adjusting, to minimize the negative aspects. Choose your areas of focus. Before long, you can manage greater opportunities and risks with more courage and confidence.
  • Ask for help or advice, when necessary. You’ll feel more secure when trusted colleagues, mentors or coaches offer input and guidance. They can help reinforce action plans and improve your chances of success. There’s no need to go it alone.

Successful leaders make failure something to be grasped and managed, not feared. You and your organization will enjoy greater success when you learn to master your fear of failure.

The Art of Receiving Feedback

Receiving feedback with grace is a valuable leadership skill, yet many managers struggle with it. While we’re often quick to critique others, being on the receiving end involves an entirely different set of emotional and psychological skills.

Few leaders deny feedback’s benefits, but their openness to hearing and applying it may fall short. Accepting feedback is a best-practice skill that requires emotional intelligence, relational aptitude and humility. The benefits extend to everyone in the workplace and beyond.

Four fundamental concepts will help you manage professional feedback:

  1. Recognize feedback for what it actually is: information about yourself. It almost always involves someone’s assessment of you—fairly simple, yet not always fair.
  2. Three types of feedback, with differing purposes, potential benefits and pitfalls, are at play.
  3. Inherent tensions will affect how you feel during any feedback session (i.e., your need to excel, be accepted and be seen as worthy). Each of us has these emotional survival traits, which can cloud our emotions as we listen to criticism.
  4. Consequently, we experience resistance to feedback. Some of us brace for it, some fear it, and others try to prevent its delivery altogether.

Three Types of Feedback

Leadership consultants Douglas Stone and Sheila Heen describe three types of feedback conversations in Thanks for the Feedback: The Science and Art of Receiving Feedback Well  (Penguin Books, 2014):

Appreciatory:

Benefits: uplifting, acknowledging, reassuring
Pitfalls: can be unspecific or unclear, can be patronizing or inconsistent with the leader’s or organization’s values (a means to an end)

Instructive:

Benefits: can teach and allow growth in skills, knowledge, capabilities or contribution to the organization
Pitfalls: can be misunderstood, misguided or self-serving (know-it-all)

Evaluative:

Benefits: can establish a standard and clarify expectations
Pitfalls: can be harsh, hurtful or unfair

Experiencing unpleasant observations and opinions at work can be painful and hard to take. The need for acceptance is universal, so we instinctively move toward enjoyable encounters and away from those that are painful.

The Driving Force of Resistance

Humans are wired to avoid unsettling issues and, consciously or unconsciously, will avoid pain. These natural survival traits drive us as far away from the feedback loop as possible.

Thus, most leaders are reluctant to receive feedback—a continuing workplace challenge. We generally don’t want to receive difficult information about ourselves, so issues go unresolved and challenges grow deeper. Staff is afraid to approach certain subjects, and trust and unity suffer.

Fortunately, leaders can learn to master emotional conflicts through coaching. Fears can be converted into strengths, thereby creating positive results.

Four Challenges of Receiving Feedback

Leaders must address four primary challenges to conquer their natural resistance to feedback, note Stone and Heen:

1. Listen and learn.

As you receive feedback, consider the positive side of the coin. There’s always something to learn about yourself, and the person providing feedback is trying to help—not hurt—you. This attitude doesn’t come naturally. Work toward picturing a collective interest in making things better, which will help minimize any stigma.

Focusing on personal and organizational improvement can help you overcome resistance, despite any fears or anxieties. Negative feelings needn’t override your ability to learn from feedback. View feedback through the lens of excelling and improving.

It’s important to remember feedback’s purpose instead of retreating into defensive mode. It’s not about your character taking a hit. Try to grasp the feedback provider’s point of view, and recognize that it generally takes sincere concern to muster the courage to offer difficult feedback. Appreciating this will go a long way and set the stage for professional growth.

When assessing feedback, note that people say and interpret things differently. They use different verbiage and phrases. What’s heard may not be what’s meant. Asking questions helps achieve clarity. Taking sufficient time before you respond will afford an information-sharing dialogue. You’ll be rewarded with a new perspective, some of the best learning you can receive. There may be something you’re ready to see now that you couldn’t accept in the past.

Listening well permits you to engage your people and learn from them. Some of this learning comes in the form of feedback. Listening builds trust and helps you lead by example.

In summary, you can learn a lot from what’s right in the feedback you receive.

2. Recognize and manage resistance to feedback.

Being aware of your emotional needs and insecurities is the first step in conquering them. Your need to be accepted may present as three significant fears, all closely related:

  • Fear of having to change: Change represents the unknown, and most people dread it. We lack control and are anxious about things going wrong. Change implies your current system is inadequate, so does this mean you’re inadequate?
  • Fear of failure: Significant failure can be personally debilitating for some and regarded as a career killer. If your identity is strongly tied to your position, you may view any failures at work as failure as a person.
  • Fear of rejection: The strongest fear of all, rejection is erroneously viewed as worthlessness or purposelessness. There are few more distressing feelings.

Our emotional needs and fears may cause us to exaggerate or misrepresent the feedback we receive. We turn a specific negative event into a character flaw, engaging in all-or-nothing thinking, note business professors James R. Detert and Ethan R. Burris in “Don’t Let Your Brain’s Defense Mechanisms Thwart Effective Feedback” (Harvard Business Review blog, August 2016). Black-and-white thinking can induce “catastrophizing” (believing things are worse than they are).

This “selective perspective,” as it’s sometimes called, can lead to unbalanced reactions—and the more unbalanced, the more severe the consequences. With training, you can learn to be calm and reasonable, enjoying the relief that accompanies putting problems in perspective.

Is your situation really that serious? Do other people’s opinions give them magical powers over you? Not really. Recognize that short-term pain can yield long-term gain. A painful comment is not going to take you down. Things will be OK.

These approaches can help you overcome fears and anxieties, thus defeating your  resistance to feedback.

3. Be confident when challenged.

As you receive feedback, three triggers will prompt you to categorize the provider’s comments, note Stone and Heen:

  • Truth Triggers: If feedback is erroneous or off base, you can face it objectively and depersonalize it. Something that’s clearly untrue can be sorted out and dissected. Prompt the feedback giver to explain further or provide examples that work truth back into the equation.
  • Relationship Triggers: Feelings about the feedback giver can taint your perspective, depending on trust levels. Do your feelings call the giver’s judgment into question? Recognizing this pitfall and filtering its effect can help you detach from the relationship and focus on the true issues.
  • Identity Triggers: Feelings of inadequacy often trigger self-worth woes. Always remember that your leadership position doesn’t determine your worth. Questioning ourselves after negative feedback is normal, but relying on the value you’ve offered throughout your life can bring assurance. Screen out as many emotional components as possible.

Being aware of triggers lets you honestly evaluate feedback sources, assess their intentions, compare facts to opinions, and rely on a strong identity and self-worth. Training with a coach or mentor can prove invaluable.

4. Grow despite unfair feedback.

Personal growth may be the last thing you think about after receiving negative feedback. Instead of seeing unfair remarks as a setback, choose to view them as an opportunity to grow smarter, stronger and wiser. The following strategies can help:

  • Filter input. Which information is credible? Which feedback strains credulity? Discard comments you believe to be invalid, using some type of objective measuring stick.
  • Try to see the feedback giver’s perspective. People have reasons for making statements. Depersonalize their comments to isolate nuggets of truth.
  • Identify your blind spots, and do something about them. If you receive similar feedback from multiple sources, there’s likely something you’re not seeing. Rely on a close circle of trusted advisors to set your perspectives straight.
  • Be mindful of your historic response patterns. Others see them even if you don’t. Assess your emotions soberly to determine if they’re justified. Ask for feedback from people you trust. Alternatively, engage a professional coach to help you discover what you can’t see by yourself.

Mastering Feedback

We make conscious choices when dealing with feedback:

  • We can be learners or rejecters.
  • We can grow or get upset.
  • We can listen or ignore.
  • We can be open to seeing ourselves for who we are and who we might become, or we can be comfortable with the status quo.
  • We can establish boundaries and recognize unfairness, or we can accept all statements as criticism.

Making positive choices confers many benefits, including improved self-esteem, aspirations, satisfaction, relationships, trust, accountability, emotional well-being, accomplishment-based thinking, workplace culture and organizational contribution.

These rewards will carry over into your personal life, as well. Great leaders keep their emotions in check, appropriately respond to feedback and appreciate the gift of knowledge they receive.

Do You Have an Attitude of Gratitude?

Do you regularly express gratitude? It turns out that an "attitude of gratitude" is not only wise for building positive relationships, but good for your health.

"If [thankfulness] were a drug, it would be the world’s best-selling product with a health maintenance indication for every major organ system," Dr. P. Murali Doraiswamy, expert in brain and mind health.

There are more reasons than you think for expressing gratitude. Beside the positive effects on health, gratitude brings about an increased ability to cope with stress, anxiety, and improves sleep.

Studies have shown that gratitude can produce measurable effects on a number of systems in your body, including:

  • Mood neurotransmitters
  • Reproductive hormones
  • Blood sugar
  • Blood pressure and cardiac rhythms
  • Stress hormones
  • Inflammatory and immune systems
  • Cognitive neurotransmitters

If you take your wellbeing seriously, you may want to increase the frequency at which you feel and express gratitude.

The Study of Gratitude

Traditionally, psychologists focused on understanding distress rather than positive emotions.  However, with the current focus on Positive Psychology, scientists are now looking at gratitude to understand the experience of the emotion, individual differences in frequency, and the relationship between these two aspects.

One study is looking at the link between spirituality and gratitude. Some have found that those who regularly attend religious services are more likely to have a greater sense of gratitude in all areas of life.

Researchers have also looked at the obstacles of gratitude and found self-absorption and entitlement as massive impediments. 

When you are preoccupied with yourself, it is easy to forget your benefits and benefactors.
With an attitude of “I deserve this,” or “you owe me,” or “life owes me,” grievances will always outnumber blessings.

According to Mark T. Mitchell, professor of political science at Patrick Henry College in Virginia:

Gratitude is born of humility, for it acknowledges the giftedness of the creation and the benevolence of the Creator. This recognition gives birth to acts marked by attention and responsibility. Ingratitude, on the other hand, is marked by hubris, which denies the gift, and this always leads to inattention, irresponsibility, and abuse.

Gratitude and Relationships

What actually is gratitude? Robert Emmons, Ph.D., a leading scientific expert, says that gratitude has two key components:

  • An affirmation of goodness: When you feel gratitude, you affirm that you live in a benevolent world.
  • A recognition that the source of this goodness comes from outside of yourself: You acknowledge that other people (or higher powers) provide you with "gifts" that improve your life in some way.

According to Emmons, gratitude is "a relationship-strengthening emotion, because it requires us to see how we’ve been supported and affirmed by other people."

Gratitude and Health

One area of life that we often take for granted and forget gratitude is health – sometimes until it’s too late.

According to Dr. Mercola, “We tend to take our health for granted until we’re suddenly in the throes of pain or a debilitating illness… If you have good health and all your mental faculties intact, you also have the prerequisite basics for doing something about the less satisfactory situations in your life.”

How to Cultivate an Attitude of Gratitude

First, start by cultivating gratitude for the little things, which will foster a more deep-seated sense of happiness. Like a muscle, your sense of gratitude can be strengthened with practice, each time you express it.

Consider creating a personal journal to share thoughts and insights with yourself, all the while helping you move through problems and come to solutions. There are now a number of digital apps that allow you to journal from anywhere at any time.

In his Beginner’s Guide to Digital Journaling, Bakari Chavanu lists his four favorite apps, including Penzu, which allows you to express your most private thoughts by providing password protection (for both your journal and individual entries).

Dr. Alison Chen writes in a recent Huffington Post article that creating a nightly gratitude ritual can be a powerful strategy. She suggests taking a few minutes at the end of each day to stop and reflect, as a great way to bring about more feelings of gratefulness in your life.

Chen’s other suggestions include:

  • Write thank-you notes: Whether in response to a gift or kind act, or simply as a show of gratitude for someone being in your life, getting into the habit of writing thank-you letters can help you express gratitude in addition to simply feeling it inside.
  • Nonverbal actions: This includes smiles and hugs, both of which can express a wide array of messages, from encouragement and excitement to empathy and support.
  • Mind your please and thank-you’s: While it’s easy to say words like please and thank you in passing, these courtesies can become potent acknowledgments of gratitude when combined with eye contact and sincerity.

Expressing thanks during moments of reflection is another way to cultivate gratitude. Practicing "mindfulness" means that you’re actively paying attention to the moment you’re in right now. You can sit quietly and focus on something that you’re grateful for, such as a pleasant smell, a cool breeze, or a memory.

Take a couple minutes each day to stop and reflect. Taking regular pause is an excellent way to bring about more feelings of gratefulness in your life.

Growing Better Leaders: 5 Developmental Stages

The increasingly complex and chaotic marketplace poses an urgent need to grow better leaders. Companies that seek to maintain competitive advantages require strong leadership.

Leaders remain confused, however, about how to strengthen their competencies. Formal training and higher education haven’t sufficiently prepared them for all of the 21st century’s disruptive innovations and global challenges. While some leaders thrive, others barely survive. Many of today’s executives feel as though they’re in over their heads.

In their quest to unlock leadership potential, organizations invest millions in assessments, training programs and executive coaching. These investments seem to pay off, at least for a while. But for long-term growth, organizations must understand leadership’s developmental stages.

How Leaders “Grow Up”

Like all maturing adults, leaders progress through sequential developmental levels. At each stage, adults gain greater awareness and cognitive capacities. Similarly, leadership effectiveness improves as one develops, matures and expands consciousness.

At the higher stages of development, leaders become more successful and their businesses enjoy greater results. With increased leadership effectiveness, there’s a 38% probability of seeing higher business performance, according to one study. A 38% leverage is well beyond most companies’ profit margins, so developing capable leaders should be a priority.

Developmental-stage theory is relatively new and even more cutting-edge when applied to leadership programs. Rather than focusing on training, skills and knowledge, it involves expanding one’s mindset and “forms of mind” (defined by New Zealand leadership coach Jennifer Garvey Berger as our changing capacity to cope with complexity, multiple perspectives and abstraction).

Yet, few leadership-development initiatives address the inner game: how leaders perceive, find meaning, make decisions and handle complexities.

Robert J. Anderson and William A. Adams, authors of Mastering Leadership: An Integrated Framework for Breakthrough Performance and Extraordinary Business Results (Wiley, 2015), applied developmental-stage theory to create the Leadership Circle Profile, a 360° assessment tool that measures leaders’ developmental stages. Founders of The Leadership Circle consultancy, they also developed The Universal Model of Leadership.

Similarly, William B. Joiner and Stephen A. Josephs use developmental-stage theory as the foundation for Leadership Agility 360°, their 360° assessment tool, as explained in Leadership Agility: Five Levels of Mastery for Anticipating and Initiating Change (Jossey-Bass 2007).

These assessment tools are based on decades of psychological studies and are designed to accurately measure leadership effectiveness and identify a leader’s developmental stage. More than descriptive, the stages point to leadership behaviors that help target how to coax a leader to the next level.

By identifying stages of progressive development, we can create behavioral action plans and use coaching to expand a leader’s form of mind and modify behavior. Progressive organizations have adopted this strategy to promote leadership agility.

Foundations of Developmental Theory

Developmental theories have been around for decades, based on 50 years of psychological research into how adults mature. Organizational psychologists have since applied the basic tenets to leadership development. Their conclusions are summarized here:

  1. Just as children improve their cognitive capacities with age, so do adults.
  2. Adults, however, develop according to needs and opportunities, not because of age.
  3. Not all adults progress through all stages.
  4. Some adults can function only at lower levels of development. A small percentage attains higher levels of awareness, wisdom and compassion.
  5. As leaders progress through developmental levels, they expand their mental and emotional capacities and become increasingly skilled at handling complexity.
  6. Each stage describes a form of mind: a way of thinking about responsibility, conflicts, perspective and assumptions (about self, others and the world).
  7. Leaders may operate partially at one stage and occasionally at the next, but return to old habits before transitioning.
  8. Transitioning requires changing one’s previous assumptions to expand consciousness.
  9. Leaders who function at higher developmental stages produce significantly improved business results.
  10. Knowing a leader’s developmental level, coupled with behavioral action plans and coaching, provides a measure of competitive advantage or disadvantage.

Levels of Leadership

The following table explains how four leadership experts define levels of leadership behaviors and mindsets. Unfortunately, there is no uniform agreement on vocabulary, which has created a confusing array of names and definitions.

(Please note: The rows of stages aren’t equal; that is, while there may be some similarities, the stages are not defined as equivalent to others across rows.)

Using a broad brush, we can summarize the various stages of leadership development as follows:

  • Level 1: Leaders who operate at the first stage of development are focused on their own need to excel, which explains why it’s referred to as an Egocentric, Opportunist or Expert stage. These leaders are acutely aware of what they need to do to succeed and how they must be perceived by others. Leadership at Level 1 therefore tends to be autocratic and controlling. A leader’s mindset is limited at this stage because there’s no shared reality. Growth requires one to become aware of, and interested in, other people’s needs and to reach out co-relationally. This is a normal developmental stage for young adults, but ineffective for leaders (although 5% appear to operate at this stage).
  • Level 2: Leaders’ abilities to simultaneously respond to their personal needs and those of others is the hallmark of Stage 2, referred to as the Socialized or Reactive mindset by some, and the Diplomat or Achiever stage by others. At this stage, a leader plays by the organization’s rules and expectations and builds alliances, but with a focus on how to best get ahead. One’s emphasis is on the outer game to gain meaning, self-worth and security.

    Leaders hone their strengths, but are nonetheless limited by them. At this stage, identity is defined from the outside-in and requires external validation in one of three ways: relationship strength, intellect, or results. Leaders fall into three categories at Level 2: Complying, Protecting or Controlling (reflecting overdependence on heart, head or will). When self-worth and identity depend on overused strengths, growth is self-limited, as behavioral options are restricted. Most leaders (nearly 75%, as with most adults) operate at this second level of maturity.

  • Level 3: Referred to as the Creative, Self-Authoring, Individualist or Catalyst stage, Level 3 is marked by personal transformation from old assumptions/beliefs and a quest for external validation to a more authentic version of the self. These leaders want to know who they truly are and what they care most about. They’re on a path to becoming visionary leaders, accepting that authenticity carries a risk of disappointing others, potential failures and hazards associated with contradicting accepted norms. Leaders trade their need to be admired for a higher purpose. They don’t feel the need to be the hero and begin to share power. No longer the sole decision-makers, Level 3 leaders encourage groups to become more self-managing and meaningfully involved in organizational success. They focus on high performance through teamwork and a desire to develop others. Their leadership is truly collaborative. About 20% of leaders operate with a Level 3 mindset.
  • Level 4: Called the Integral, Transforming Self, Strategist and Co-Creator stage, Level 4’s hallmark is one’s ability to focus not only on an organizational vision, but the welfare of the larger system in which a company operates. Servant leadership emerges, as one considers more interdependent components and systemic complexities.
  • Level 5: Level 5 is referred to as Unitive, Alchemist and Synergist. At this level, leaders expand perspectives even further, focusing on higher purpose and common good. Beyond this level other stages may be unexplored, as very few leaders grow past the fourth level. To some theorists, Level 5 encompasses a spiritual focus.

Heroic and Post-Heroic Stages

The first two levels are based on leaders’ ability to hold themselves out as heroes, providing answers and solutions. But operating with this mindset means you’re intent on meeting your own needs, including wanting to be the recognized expert, achieving results and being admired.

When you can transition to the third stage (Creative, Self-Authoring, Catalyst), you no longer have an externally based self-worth. At this point, you aim for a higher purpose, are willing to share power, and can let go of previous assumptions and your hero complex.

Great leadership and business performance emerge at the “post-heroic” stages. In the top 10% of the highest-performing businesses (out of a half million surveyed), the average leadership effectiveness score falls into the 80th percentile, research shows. These leaders score better than 80% of their peers.

Surging Past the Norm

Most adults fail to progress beyond what’s normative: the Socialized or Reactive mind. Only 10% of adults progress beyond the Achiever level, according to the Leadership Agility authors:

Viewed from The Leadership Circle research, only 20% progress beyond the Reactive stage, which points to the urgent need for leadership-development programs to address far more than skills and outer competencies.

Why All of This Matters

At higher levels of development, leaders can detect nuances, deal with paradoxes and respond with agility in lieu of being reactive. Today’s volatile business environment demands higher levels of consciousness.

Developmental-stage theories are more than descriptive tools. The stages chart a path that can help leaders develop more complex forms of mind. The framework also helps match a leader’s mindset at any given time with that required by a particular task.

As they progress from one level to the next, leaders expand their strengths and abilities. They can grow into the next developmental stage, recognizing there will be a learning curve and inherent challenges.

As a leader, your ability to make sense of greater levels of complexity continues throughout the lifespan and has a significant impact on both leadership and development. You acquire special competencies and skills with experience, as well as a mind that sharpens over time. Only when leadership development programs take developmental stages into account will you grow into a better leader.

Disentangle Difficult Conversations

Why do we avoid difficult conversations? At some point, many of us have had to deliver the dreaded line, “We need to talk.”  And this often precedes an argument rather than any conversation.

Why are some conversations so difficult that we’ll do anything to avoid them? Possibly because:

  1. We are stuck between what we feel and knowing what we really shouldn’t say.
  2. We are distracted by our internal thoughts and uncertain about what to share.
  3. There’s so much going on in the relationship with the other person, it’s confusing.

If you didn’t care on some level about your relationship with the other person, you wouldn’t struggle with this in the first place. But avoiding the conversation allows things to build up to the boiling point. When we finally have no choice but to confront the issue, we end up damaging the relationship with the other person.

Holly Weeks, author of an article in Harvard Business Review, "Failure to Communicate," describes a familiar “difficult conversation” scenario:

“Your stomach’s churning; you’re hyperventilating – you’re in a badly deteriorating conversation at work. Such exchanges, which run the gamut from firing subordinates to parrying verbal attacks from colleagues, are so loaded with anger, confusion, and fear that most people handle them poorly: they avoid them, clamp down, or give in. But dodging issues, appeasing difficult people, and mishandling tough encounters all carry a high price for managers and companies – in the form of damaged relationships, ruined careers, and intensified problems.”

Whenever emotions are involved, conversations get tricky. Emotions are generated in the part of the brain called the amygdala – a more primitive part of the brain. When stimulated, it calls the body into fight or flight mode. Humans are genetically hard-wired to react to emotional triggers by either fighting, freezing, or fleeing – actions which, during cavemen times, had huge survival benefits.

Are we much different now than our ancestors? Genetically, no. We still have impulses to blast someone or clam up and avoid them altogether. We are not actually hard-wired to sit down and talk it over with someone when there’s a problem.

Rebecca Knight, in an article in Harvard Business Review, gives us pointers on getting what you need from these challenging conversations while keeping relationships intact.

  1. Change your mindset: If you’re gearing up for a conversation you’ve labeled “difficult,” you’re more likely to feel nervous and upset about it beforehand. Instead, try “framing it in a positive” way. For example, you’re not giving negative performance feedback; you’re having a constructive conversation about development. You’re not telling your boss "no," you’re offering up an alternate solution. A difficult conversation tends to go best when you think about it as a normal conversation.
  1. Breathe: The calmer one is, the better one can handle difficult conversations. Take regular breaks and breathe mindfully to refocus. This technique works well in the heat of the moment. If, for example, a colleague comes to you with an issue that might lead to a hard conversation, excuse yourself — get a cup of coffee or take a brief stroll — and collect your thoughts.
  1. Plan, but don’t script: To plan what you want to say, jot down notes and key points before the conversation. Drafting a script, however, is a waste of time. Your strategy for the conversation should be flexible and contain a repertoire of possible responses. Aim for language that is simple, clear, direct, and neutral.

Three Kinds of Conversations

Fifteen years of research at the Harvard Negotiation Project has produced some interesting information about what goes on during conflict. The book, Difficult Conversations: How to Discuss What Matters Most, is written by Douglas Stone, Bruce Patton, Sheila Heen and Roger Fisher (Penguin Books, 2000).

There are basically three kinds of conversations, no matter what the subject. In each of these kinds of conversations, we make predictable errors that distort our thoughts and feelings.

  1. The “What Happened?” conversation. There is usually disagreement about what happened or what should happen. Stop arguing about who’s right: explore each other’s stories and try to learn something new. Don’t assume meanings. Disentangle intent from impact. Abandon blaming anyone and think in terms of contributions to the solution.
  1. The “Feelings” conversation. Every difficult conversation also asks and answers questions about feelings, which are formed in response to our thoughts based on negotiable perceptions. Are they valid? Appropriate? Often feelings are not addressed directly and thus they interfere with the conversation even more.
  1. The “Identity” conversation. This is where we examine what’s at stake: what do I stand to lose or gain? What impact might this have on my career, marriage, self-esteem, our relationship? These issues determine the degree to which we feel off-centered and anxious.

Sometimes a third party can help facilitate difficult conversations. Talking it through with your coach can help decipher the underlying components of a difficult conversation. With a coach, you can examine your assumptions, your emotions and your personal identity. You can learn to structure difficult conversations in a way that improves relationships instead of risking them.

Bring Out the Best in People: 5 Steps to Peak Performance

How do you bring out the best in people? Managers want their people to achieve excellence at work. Leaders and management alike know that they can’t achieve expected business results without the participation and engagement of individuals and teams.

Without people motivated for peak performance, companies will go out of business. Peak performance is defined as a combination of excellence, consistency and ongoing improvement.

To achieve peak performance, one must find the right job, tasks and conditions that match his or her strengths. Therefore, facilitating the right fit becomes one of a manager’s most crucial responsibilities. While every employee has the potential to deliver peak performance, it’s up to the manager to bring out the best in people.

Disengaged Or Bored?

Disengaged employees often appear to lack commitment. In reality, many of them crave engagement. No one enjoys working without passion or joy.

While many factors cause disengagement, the most prevalent is feeling overwhelmed — or, conversely, underwhelmed. Disconnection and overload pose obstacles to performance, yet they often go undetected or ignored because neither qualifies as a disciplinary issue.

Meanwhile, managers try to work around such problems, hoping for a miraculous turnaround or a spark that reignites energy and drive. They try incentives, empowerment programs or the management “fad du jour.”

While it’s impossible to create “flow” moments all day long, any manager can greatly improve on the ability to help people achieve peak performance. Traditionally managers try various motivational methods, such as incentives and rewards, but with only temporary success.

Managing Knowledge Workers

You can’t force peak performance with knowledge workers—those employees who need to think to do their jobs. The brain needs careful management and rest. Brain science tells us that knowledge workers must manage their critical thinking skills with care.

In addition to variety and stimulation, all humans require food, rest, engagement, physical exercise and challenge. It is unrealistic to expect a human being to sit at a desk for hours and produce quality work without providing these essential elements, and more.

We often forget that thinking is hard work. When we work too many hours, the brain’s supply of neurotransmitters becomes depleted, and we are unable to sustain top performance. Without proper care, the brain will underperform—and brain fatigue mimics disengagement and lack of commitment.

Peak performance also depends on how we feel: hopeful, in control, optimistic and grateful. We need to know that we’re appreciated.

Use Brain Science to Bring Out the Best

While no management guru has found the golden key to unlocking the full panoply of human potential at work, research sheds new light on the possibilities.

As far back as a 2005 Harris poll, 33 percent of 7,718 employees surveyed believed they had reached a dead end in their jobs, and 21 percent were eager to change careers. Only 20 percent felt passionate about their work.

The situation isn’t improving.  In 2014, 52.3 percent of Americans said they were unhappy at work, according to a report by the Conference Board, the New York-based nonprofit research group.

When so many skilled and motivated people spend decades moving from one job to the next, something is wrong. They clearly have not landed in the right outlets for their talents and strengths. Their brains never light up.

The better the fit, the better the performance. People require clear roles that allow them to succeed, while also providing room to learn, grow and be challenged.

Dr. Edward M. Hallowell, author of Shine: Using Brain Science to Get the Best from Your People (Harvard Business Press, 2011), synthesizes some of the research into five steps managers can apply to maximize employees’ performance.

Hallowell refers to the five cited essential ingredients as “The Cycle of Excellence,” which works because it exploits the powerful interaction between an individual’s intrinsic capabilities and extrinsic environment. A psychiatrist and ADD expert, he draws on brain science and peak performance research for bringing out the best in people:

  • Select: Put the right people in the right job, and give them responsibilities that “light up” their brains.
  • Connect: Strengthen interpersonal bonds among team members.
  • Play: Help people unleash their imaginations at work.
  • Grapple and Grow: When the pressure’s on, enable employees to achieve mastery of their work.
  • Shine: Use the right rewards to promote loyalty and stoke your people’s desire to excel.

“Neither the individual nor the job holds the magic,” Hallowell writes. “But the right person doing the right job creates the magical interaction that leads to peak performance.”

Step 1: Select

To match the right person to the right job, examine how three key questions intersect:

  • At what tasks or jobs does this person excel?
  • What does he/she like to do?
  • How does he/she add value to the organization?

Set the stage for your employees to do well with responsibilities they enjoy. You can then determine how they will add the greatest possible value to your organization.

Step 2: Connect

Managers and employees require a mutual atmosphere of trust, optimism, openness, transparency, creativity and positive energy. Each group can contribute to reducing toxic fear and worry, insecurity, backbiting, gossip and disconnection.

A positive working environment starts with how the boss handles negativity, failure and problems. The boss sets the tone and models preferred behaviors and reactions. Employees take their cues from those who lead them.

To encourage connection:

  • Look for the spark of brilliance within everyone.
  • Encourage a learning mindset.
  • Model and teach optimism, as well as the belief that teamwork can overcome any problem.
  • Use human moments instead of relying on electronic communication.
  • Learn about each person.
  • Treat everyone with respect, especially those you dislike.
  • Meet people where they are, and know that most will do their best with what they have.
  • Encourage reality.
  • Use humor without sarcasm or at others’ expense.
  • Seek out the quiet ones, and try to bring them in.

This is common sense, but we fail to use it when it is really required. When people are floundering, the last thing they need is to have their flaws and mistakes spotlighted. Instead, make sure you understand where they are at and what the real problems are.

Step 3: Play

Play isn’t limited to break time. Any activity that involves the imagination lights up our brains and produces creative thoughts and ideas. Play boosts morale, reduces fatigue and brings joy to workdays.

Encourage imaginative thinking with these steps:

  • Ask open-ended questions.
  • Encourage everyone to produce three new ideas each month.
  • Allow for irreverence or goofiness (without disrespect), and model this behavior.
  • Brainstorm.
  • Reward new ideas and innovations.
  • Encourage people to question everything.

Step 4: Grapple and Grow

Help people engage imaginatively with tasks they like and at which they excel. Encourage them to stretch beyond their usual limits.

If tasks are too easy, people fall into boredom and routine without making any progress or learning anything new. Your job, as a manager, is to be a catalyst when people get stuck, offering suggestions but letting them work out solutions.

Step 5: Shine

Every employee should feel recognized and valued for what he or she does. Recognition should not be reserved solely for a group’s stars.

People learn from mistakes, and they grow even more when their successes are noticed and praised. Letting them know that you appreciate victories large and small will motivate them and secure their loyalty.

When a person is underperforming, consider that lack of recognition may be a cause. An employee usually won’t come right out and tell you that he/she feels undervalued, so you must look for the subtle signs. In addition:

  • Be on the lookout for moments when you can catch someone doing something right. It doesn’t have to be unusual or spectacular. Don’t withhold compliments.
  • Be generous with praise. People will pick up on your use of praise and start to perform for themselves and each other.
  • Recognize attitudes, as well as achievements. Optimism and a growth mindset are two attitudes you can single out and encourage. Look for others.

When you’re in sync with your people, you create positive energy and opportunities for peak performance. Working together can be one of life’s greatest joys—and it’s what we’re wired to do.

Maintain Excellence in Uncertain Times

Nothing is as difficult as managing in uncertain times. With the rapidly changing competitive environment and new technologies, it’s hard to keep up.

Managing people well is even more challenging when you’re constantly putting out fires.  You can’t sacrifice performance in the name of speed, cost cutting, efficiency, and what can be mislabeled as necessity. When you ignore connections, deep thought disappears in favor of decisions based on fear.

These five areas of focus can help you avoid fear-based management practices. Use these five steps to identify problem areas and decide on a plan of action. In this way you creatively manage for growth, not just survival.

Lastly, in order to achieve peak performance, one needs to be in top shape, physically and mentally. Psychologist Sherrie Campbell, in an article on Entrepreneur Magazine, lists five habits worth cultivating that managers can suggest to help people achieve peak performance:

  • Get enough sleep: Sleep deprivation can leave one feeling scatterbrained, foggy and unfocused. Good sleep improves our ability to be patient, retain information, think clearly, make good decisions and be present and alert in all our daily interactions.
  • Get daily exercise: Exercise is the best way to reduce the stress that impairs performance stamina. Exercise increases our “happy” mood chemicals through the release of endorphins, which help rid our mind and body of tension.
  • Connect for emotional support: Having healthy, loving relationships increases our happiness, success and longevity by promoting the capacity to function in life as our best self.
  • Be unapologetically optimistic: Look for the best in every situation. Optimism is the commitment to believe, expect and trust that things in life are rigged in our favor. Even when something bad happens, find the silver lining.
  • Create alone time: Time spent alone for reflection refuels our physical, mental, emotional and spiritual self. This is time to recharge, focus on values and purpose, and cultivate self love and respect.
